In an industry heavily populated by volume-driven body shops and rigid waterfall contracts, the traditional IT consultancy model has earned a healthy dose of market skepticism. Clients are tired of hidden scopes, communication bottlenecks, and "tech for tech’s sake."Orbitant is actively dismantling that skepticism.Operating out of Madrid, Spain, the firm's leadership team are not new to navigating complex technical landscapes. Having worked seamlessly together for over ten years, the core team previously built and successfully sold a proprietary Fintech software called Sherpa platform to a huge Spanish Professional Services. Founding a new company as Orbitant in 2025, they leveraged that hard-earned market credibility to rapidly scale a highly specialized team of 50 personnel. But it is not their headcount that makes Orbitant formidable; it is their complete rejection of traditional IT operations. The 'Forward Deployed Engineer' Philosophy: Orbitant operates on a flat hierarchy, eliminating project managers, at the least, in the traditional sense of the word. Instead, they deploy "Forward Deployed Engineers” - technical experts empowered to act as direct problem solvers. These engineers operate in squads of at least two and integrate directly into the client's daily operations, a philosophy Orbitant refers to as "wearing the client's t-shirt." By removing the middleman, engineers from junior to senior levels speak directly with stakeholders. And in their own words: "we are a tech consultancy with focus on AI-Engineering, we build platforms, products and agents leveraged in our own methodology with AI. We put focus on R&D, we build our own products to learn and we have a really strong culture focused on sharing knowledge and continuous learning. So the forward deployed engineer is a service that has become really important in the AI era where the engineer needs to put more and more focus on the product and business and not just in coding, so understanding the client's business is absolutely essential and is where we add most value.” The Three Pillars of Value: To maintain this level of autonomy, Orbitant anchors its culture on three non-negotiable pillars:

Engineering: A foundational mastery of technical craft and software development.

Business: Engineers are expected to adopt a product mindset. They must understand the client's P&L, software economics, and the true ROI of their code.

Innovation: Emerging technologies like agentic workflows and AI are strictly applied to solve tangible business problems, never adopted purely for optics.

Measuring What Actually Matters Because Orbitant engineers operate as true co-pilots - mandating daily co-presence with clients in standups—the firm has abandoned vanity metrics. Pull request counts and lines of code are irrelevant.Instead, performance is calibrated through rigorous 360-degree assessments. Orbitant utilizes standardized Skill Dictionaries to measure both hard technical skills and soft skills like stakeholder management. This is paired with continuous mentor feedback, peer reviews, and direct Client Satisfaction (CSAT/NPS) scores.By forcing transparency through lightweight custom tooling and daily collaboration, Orbitant ensures there are no alignment gaps. Even when technical pivots occur, clients understand the underlying business rationale because they were in the trenches making the decisions. For Orbitant, delivering code is the baseline; delivering genuine financial and operational value is the mandate. The Pivexis Perspective: Why This Architecture WinsMost mid-market IT firms hit a scaling wall because they attempt to scale management rather than autonomy. When expanding cross-border operations, the default industry reflex is to add layers of rigid SOPs and hourly billing metrics to maintain control.Orbitant’s architecture is a masterclass in doing the exact opposite.By embedding engineers directly with the client, they have engineered a self-regulating ecosystem. They removed the communication bottlenecks and aligned their internal performance metrics directly with the client’s P&L. It takes immense organizational maturity to shift from tracking "lines of code" to tracking tangible business ROI. Orbitant proves that when you build an architecture based on transparency and high-level business acumen, trust and rapid growth naturally follows.

The Orbitant Operational Architecture: How a Spanish Tech Firm is Rewriting the Rules of Tech Consulting

I can't fathom the operational and structural chaos a firm wades through to build a $26.4 Million annual revenue engine. To understand how that chaos is managed in practice, I asked ToXSL’s Senior BD, Sahil, to walk me through their 14-year journey. ToXSL has scaled from a 90-person shop in 2018 to a peak of 500 employees in 2023. Today, it operates as a streamlined, high-density core of 200+ specialists primarily serving the US enterprise market. The firm has seen unprecedented success, faced unforeseen challenges, and found uncanny strength to meet every inflection point with a frank, pragmatic resilience. What makes ToXSL a textbook study in operational realignment and channel evolution is its candid self-awareness - admitting both its triumphs and failures from a position of confidence. Hence, this case study dissects the structural mechanics of their delivery pipeline, evaluates their fixed vs. hourly governance models, and analyzes their migration toward parallel AI workflows. In theory, software project execution follows a standardised protocol:BD Lead Gen -----> BA Charter & Spec -----> CRM Allocation -----> Client Tech Sync -----> UI/UX Sprints -----> Engineering Execution

In an ideal world, scope is static, timelines are respected, and client requirements remain frozen. In practice, client intent evolves mid-flight: requirements shift, technical dependencies stall, and design modifications disrupt pre-built architectures. When departmental cogs operate in isolation rather than toward a unified operational goal, friction accumulates at the handoffs. At ToXSL, this gap historically resulted in delivery delays as high as ~50%, driven primarily by iterative design alterations and mid-sprint scope modifications. To bridge this handoff gap, ToXSL instituted technical teams involvement from the very first client meetings in the hourly contracts - an initiative suggested by Sahil. And this model works because developers directly evaluate architectural feasibility before commitments were locked. Client expectations are anchored to reality prior to UI/UX sign-off, preserving design integrity - the most expensive asset to modify once development commences. ToXSL has repeatedly recalibrated to the changing market conditions while retaining its brand as an agile, high-performance unit. This adaptability is evident in its post-pandemic rightsizing from 500 to 200+ employees, alongside three forward-looking operational pivots:A. Go-To-Market (GTM) ModernizationWith the fierce competition and industry saturation, the marketing metrics and methods that has worked in the past are simply not effective. Hence, to fuel their $26.4M pipeline and retain the same margin, ToXSL has expanded its acquisition engine beyond legacy freelance portals into a multi-channel enterprise marketing stack:
MARKETING CHANNEL INFRASTRUCTURE

Legacy Engine (Foundational)

Upwork & Freelancer (Volume / Inbound)

Modernized Stack (Scale)

Google PPC (High-Intent Inbound) LinkedIn Sales Navigator (Account-Based) Apollo.io (Outbound Prospecting)

B. Parallel AI-Agent Developer IntegrationAmid this change, AI boomed to another level but rather than making a hasty decision and replacing human engineers, ToXSL has deployed AI agents running in parallel with active tech teams which is to be evaluated by early next year to inform long-term talent density decisions.C. Product Diversification Not relying solely on software services recognizing the cyclical nature of it, ToXSL is entering a new markets by launching Ji Secure - a hardware/software IoT initiative focused on smart home automation systems. This pivots the firm from a pure software agency toward owning proprietary hardware. Evaluating ToXSL Technologies’ 14-year evolution confirms the sound basis of strategies that might look obvious from the outside but navigating the mayhem as it unfolds and making tough, pragmatic calls in the heat of the moment, makes or breaks a business.A dispassionate dissection in hindsight rarely captures the grit required in the moment. And for this transparency, Pivexis is grateful to Sahil and ToXSL for allowing us an insider's look into their journey, boldly standing by their operational choices, and providing a practical blueprint for the entrepreneurial world.

A Peek Into ToXSL Technologies: Scaling $26.4M Annual Operations Over 14 Years

A woman starting an IT venture in the 2000 in a small city like Gwalior without many resources locally and without a great Dotcom boom globally, I mean talk about picking the worst time ever.Namrata Bhansali began this brave, bold journey which she says was more out of a desperation to do something in a small town than an inspiration. Starting with one other engineer, today she stands tall with an HRMS product, ubiAttendance, and a manpower of 92 with offices in India and Dubai.Having studied engineering herself, Namrata has chosen to be the face and backbone of marketing and sales from the very beginning. She has done everything from riding door-to-door to businesses on her scooty to cold outreaches. As she notes, the early motivation was survival - taking up whatever project came their way just to make it through the month. What began as basic website development gradually progressed into delivering complex, customized integrations for Salesforce and other global platforms. Eventually, that deep engineering experience culminated in an in-house born-and-built HRMS product implemented across SMEs and large enterprises alike.“ubiAttendance is a cloud-based attendance and workforce management solution designed to simplify employee attendance tracking for businesses of all sizes. The app enables employees to mark attendance using GPS location verification, geofencing, QR codes, or biometric device integration, depending on an organization's requirements. Built for accuracy, transparency, and ease of use, ubiAttendance helps organizations reduce manual effort, eliminate time theft, and streamline attendance and leave management while providing real-time insights into workforce productivity.’'Click here to check out the app.

A firm that literally began on a windowsill has grown enough to accommodate the next generation, welcoming her son to strengthen and modernize the already established machine. Over time, and whenever operational friction arose, they brought in the necessary corporate structures, policies, and procedures to keep the entire system running seamlessly. With all these massive milestones, Namrata very humbly notes that she does not think they have done anything extraordinary, claiming that any firm that’s around for 25 year would accomplish something. While that humility is admirable, the reality is different: there are very few enterprises that weather almost three decades of technological storms and live to tell the tale.
The Operational Architecture: Key Takeaways
An analytical breakdown of the organizational mechanics behind the narrative.1. Institutionalizing a Founder-Centric CultureScaling an enterprise from a two-person operation on a windowsill to a 92-person international operation across India and Dubai demands a total shift in corporate governance. In the early stages, a business survives on the founder’s personal willpower, grit, and hands-on execution (such as door-to-door sales). However, when a firm scales past the 50-employee threshold, individual willpower becomes an operational bottleneck. True organizational effectiveness is achieved by systematically replacing founder dependency with strict structures, cross-border policies, and standardized procedures. This ensures the machine operates smoothly and predictably across borders, independent of the founder's daily physical intervention.2. The Mechanics of Enterprise SuccessionIntegrating the next generation into a legacy, is a critical milestone in business lifespan management.Succession planning in an established company is rarely a simple handoff; it is a complex alignment of old-school operational resilience with modern technical innovation. By introducing her engineer son to strengthen an already functional machine, the organization successfully mitigates key-person risk while injecting fresh technical capability into the leadership pipeline. This secures the company's future trajectory without fracturing the institutional trust built among veteran staff. The Architecture of EnduranceNamrata says that any company standing for a two decades and a half would achieve this, but data tells a completely different story. The vast majority of tech startups don’t survive their first five years, let alone three decades spanning a global dot-com crash, a mobile revolution, and a cloud transformation. To build a cross-border tech machine from a windowsill in Gwalior without a local ecosystem or blueprint isn't just “survival,” - it is operational endurance.

What it takes to build a 25 Year old Cross-Border Legacy - Ubitech’s Success Story

Being observant enough to notice a gap and having the computational skills to build a system is one thing. But finding the right people to market it, scaling it to support the lifestyle of your choice with the work-life balance an entrepreneur dreams of, and creating jobs for others is an entirely different thing.Ashish Garg, the founder of SnabbTech, managed to do just that.

For Ashish, coding carries an almost existential weight. Driven by the core belief that “We can create anything with coding, except for giving birth to a baby,” he launched SnabbHealth. The app was built to automate the routine administrative frictions that plague medical facilities - vulnerabilities he had observed firsthand at a friend's hospital. The platform's architecture achieved a profound human outcome: it stripped away the systemic noise, allowing healthcare professionals to redirect their cognitive focus away from paperwork and entirely back toward patient care.Thrilled with a solution that liberated healthcare providers from wrestling with siloed software, SnabbHealth provided an entire clinical ecosystem that synchronized everything from billing, scheduling, and patient records to laboratory workflows, teleconsultations, complex queue management, and predictive operational analytics. With the product built, Ashish set out to hire full-time employees to scale it beyond his initial network. Instead, he battled a harsh entrepreneurial reality during the first year: dealing with people being reckless on another’s dime.Despite the financial losses on personnel and heavy early setbacks, he didn’t give up. Instead, he swerved his strategy. He shifted the business model from providing a standalone SaaS product to becoming a high-level technology partner capable of co-authoring digital transformations for startups and enterprises alike. This pivotal strategic shift led to the birth of SnabbTech in 2023.
From Friction to Global Velocity
Under Garg’s leadership, SnabbTech has scaled from those turbulent early days into an international engineering powerhouse, successfully deploying custom software development, AI-powered systems, and scalable SaaS architectures for more than 350 clients across multiple borders.Yet, as the firm expands its global footprint, Garg’s focus remains anchored on a critical internal asset: the tech ecosystem’s human capital. In an industry often prone to transactional talent management, Garg treats the cultivation of young engineers as a strategic imperative. By embedding a culture of rapid innovation and active mentorship within his teams, he is systematically building a pipeline of fresh talent designed to fuel India’s broader technology landscape.Looking toward the future, SnabbTech’s trajectory is clear. By fusing advanced artificial intelligence, resilient cloud infrastructures, and modern software engineering practices, Garg is transitioning the firm into a globally recognized product engineering authority. It remains a continuous journey of operational learning, where every complex project introduces a new perspective, and every successful deployment reinforces the core thesis that inspired the first line of code: technology, when matched with precise strategy, has the infinite power to solve meaningful human problems.
The Pivexis Lens: Operational Takeaways
This section is curated by the author to analyze the organizational mechanics behind the narrative.1. The Personnel Risk in Early ExpansionAshish’s first-year struggle with "people being reckless on another's dime" is a textbook organizational bottleneck. When a founder transitions from an individual builder to a team leader, they frequently encounter misaligned workforce incentives. Without robust accountability frameworks, performance tracking tools, and clear behavioral expectations, early talent acquisition can dilute capital and stall growth velocity.2. The Strategic "Swerve" (Portfolio Diversification)Transitioning from a standalone SaaS product to an enterprise technology partner requires a massive change management effort. It alters how a company manages its pipeline, deploys engineering resources, and scales its operations. Success in this phase depends entirely on organizational effectiveness ensuring the internal team can adapt to complex, custom client demands without burning out or fracturing the company culture.
The Resilience Dividend
Analyzing the mechanics of a business turnaround on paper is easy, but surviving it in real time is a completely different game. The true differentiator in Ashish’s journey isn’t just that he engineered a great product or pivoted his model - it’s that he endured the human and financial toll of that first-year crucible and refused to let it break his momentum. To stare down systemic personnel friction, take the hit on your own dime, and still possess the clarity to swerve your strategy and scale a powerhouse of 80+ people takes a rare brand of entrepreneurial grit. Ashish didn't just survive the architectural test of scaling; he mastered it, built a thriving collective, and reclaimed the freedom and lifestyle that most founders only ever dream of. For that, he deserves the highest applause.
